A good — or bad — IT project manager can make the difference between a project coming in on time and on budget and it being a failure. How can you spot a good project manager? CIO.com talked to project management professionals and IT executives to find out.ust because someone has the title of “project manager” does not mean he or she knows how to effectively manage projects, as many CIOs and other IT executives have learned the hard way.

To be an effective project manager, one who can keep projects and the team on track, takes more than technical know-how. It also requires a number of non-technical skills, and it is these softer skills that often determine whether a project manager – and the project – will be a success.

So how can you tell a good project manager from a bad one? CIO.com surveyed project management experts and executives to learn what skills are required to successfully manage projects–that is, to ensure that projects are kept on track and stay on budget.

Leadership
“Being a good leader means that you do not only oversee and coordinate tasks and processes as a manager, but also outline the vision and define the road map, motivate and encourage,” says Tatiana Danielyan, deputy director of R&D at ABBYY, which provides document recognition, data capture and language processing software.

Motivation
“A great project manager is able to keep their team happy during the tough times,” says Kofi Senaya, director of Product at Clearbridge Mobile, a mobile app developer. “Projects can get very difficult and stressful, typically when deadlines sneak up. As a project manager, your job is to ensure everyone stays motivated. Ultimately, this will improve efficiency and quality of work,” he says.

Communication
“Project managers must speak the same language as their clients,” as well as their team members, says Mike Mills, project manager at Sagefrog Marketing Group, a B2B marketing agency. “It’s somewhat of a cliché, but this phrase really does describe one of the most important skills that can make or break client relationships. “Communication skills are the core part of a project manager’s skill set,” says Danielyan. A project manager who is “a good communicator can resolve or prevent almost any issue by being clear [and] encouraging an unhindered flow of information, which means [getting] the right information to the right person through the right channel exactly when it is needed.”images

Organization
A stereotypical image of a project manager is someone who is the consummate multitasker, but the ability to “multitask alone won’t help project managers meet all of the demands they face in their role; organization is key,” says Mills. “This means prioritizing tasks, compartmentalizing projects to avoid confusion, and neatly documenting anything and everything for future reference and easy access. “As a PM, your task is to make sure processes run smoothly and are in line with the common goals,” says Danielyan. Therefore, “the ability to organize multiple complicated processes in uncertain conditions is essential – [and] prioritizing, planning and scheduling skills are critical. You need to always be ten steps ahead to quickly and efficiently achieve the desired outcome – or deal with a challenge if needed.”

Prioritization
“Information overload is a very real phenomenon, especially in the modern workplace,” notes Andrew Filev, CEO of Wrike, the developer of project management software. “There is a limit to the amount of stuff our minds can process, a.k.a. our cognitive load.” So “to succeed in the next decade, [project managers] must be able to manage this deluge of data and extract the useful bits from the noise.

“They need to be masters at prioritizing [and] time management if they intend to be successful,” he continues. And they have to stay focused and “be strategic despite all the pings and notifications that will have them running to put out fires.” Check out VSuvo services.

Problem solving
Much of problem solving in a project management context revolves around being able to identify and manage risk. “Many projects miss their scope, budget or delivery timeline due to unexpected surprises,” notes Tim Platt, vice president, IT Business Services, Virtual Operations, an IT support and managed services company. “The great PM is always on the lookout for risk – and how to mitigate that risk. He or she knows how to ask the hard questions of the team and continuously confirms decisions, timelines and dependencies. In a well-run project, there shouldn’t be a surprise. “Dealing with obstacles is without a doubt an essential skill for a PM,” agrees Danielyan. “A good project manager [can] identify risk early, find the cause(s) of the problem, weigh different options [and] define and implement the best solution possible.”

Adaptability
“In a fast-paced environment, particularly in the tech industry, changes – whether that’s new processes, standards or technologies – happen fast,” explains Senaya. “Planning is vital, but the ability to adapt to changes and work with your team to overcome challenges is just as important.” That ability to quickly come up with a workaround or change course is absolutely “necessary to be successful in a fast-paced environment.”

A defined, structured change management process is your execution playbook; your strategy ‘bible’. It will define, for you, how best to respond as a leader to suggestions — even demands — for change within the development process. It will help you navigate, gracefully and with assurance, sometimes contentious collaborative landscapes toward the achievement of all parties’ ultimate goals.

The Change Management Process
The change management process looks like this:

Receive request/demand for change in process on project
Assess change request/demand with a focus on project budget regarding:
materials
any relevant permit requirements

Prepare and present to project shareholders/liaison your recommendations for how to proceed relative to request(s)
Receive shareholder decision approval or declination to proceed
Let’s look at each of those steps in turn:

Receive Request/Demand for Change in Process on Project

You’ll receive a request to change the project in hundreds of different ways: in a meeting, via email, on the phone, in the corridor as you rush out of the office in the evening. Ideally, you’ll get the information on a change request form, but you should know that in real life many important stakeholders think that completing this kind of paperwork is the project manager’s job — and in your company, it might be.

The project change request template (more on that in a minute) should accurately and succinctly capture all the details of the request, however informally they arrive to you. Once you feel all details are accurately recorded, run the form past the initiator for verification that all points have been addressed fully.

Remember that changes might also be about taking work out. Don’t always assume that changes are going to relate to putting work in. The process is the same regardless of whether you are increasing or decreasing project scope.

Carry Out Change Assessment

Look at the change request in detail. You’ll be assessing the impact on:

Schedule
Documentation
Work done to date and work still to do
Budget
Quality measures
Scope
Resource availability
For example, a software change may be estimated at 5 days. This would not just add 5 days to the schedule because it would push out another task and move that in a timeframe where the key resource is on a holiday. That task would also need to be moved, so overall this change would add 8 days to the schedule. It would cost $5k to do, and the extra 8 days pushes us into another month with the supplier contract, so there are costs to consider there too. So in the big picture, a simple 5-day change has resounding effects. It’s important to consider all relevant factors before making an implementation decision, as having the full picture can change the outcome.

Prepare and Present Recommendations

Armed with a comprehension of the full impact of the requested change or changes, present your recommendations regarding viability of the shift.

In some cases, changes won’t be implemented because the perceived benefit will be less than the cost. In other cases, enough benefit may be found to offset the cost of doing the additional work. Other cases, still, will prove changes to be inevitable and beyond your control, regardless of negative effect, resulting from regulatory or compliance issues, or internal issues such as organizational restructure.

The Decision

For small changes that fall within your authorization limit, the decision whether to accept or reject changes rests with you (with the right input from the team). Anything larger should be approved by the project sponsor or project board. Terms for what falls under which category are generally spelled out clearly at the outset of any project.

Regardless of the outcome, it’s important to keep everyone involved in the process apprised. Alienating team members at any point in the development can cost the integrity of the entire project, and any future collaborations as well.

Change Management Tools
A number of change management tools have been developed to make this process easier and more streamlined. Central to every change management toolbox should be:

A checklist or process map walking stakeholders through the proper steps to raise a change to project scope
A template change request form (Note: If your projects work online from an automated workflow, it’s a great idea to have this form included in your docs list)
Developing a Project Change Request Form

The project change request form should include:

The name of the person requesting the change (the ‘requestor’).
A unique identifier, like a change number (you can add this on yourself later as it is unlikely that any of the people raising the request and using the form will know what to enter here).
A description of the proposed change, with as much detail as possible.
The category of the change. Ideally, requestors should be able to choose from a prepopulated this section so they only have to tick the box. This is a good place to note whether a change request is relative to regulation or internal compliance — if it is (genuinely), you can bypass a lot of the planning and assessment steps and simply get on with it.If you have any query, then please contact VSuvo.

The ‘why’ of the change. What is the justification for implementing it? Why does the requestor want it?
Potential impact of the proposed change to different elements of the project, including time, cost, quality, scope. Requestor may not have all the details so may require your assistance filling in these blanks through the change assessment step. The minimum you are looking for at this point is for is clarification as to whether it may increase, decrease or change the existing project parameters.
Change request forms should be rounded out with space for details for you to fill in as change is further discussed. A template should also include space for:

Change decision: Accept, Reject or Defer
Name of person making the decision (or group) plus the date the decision was made and any additional comments.
Changes and Project Scope Management
Project scope management is the process which filters and refines the distinctions between what is necessary to execute a project successfully and what is not. When project change requests are received, it’s necessary to consider how those changes may affect the project overall. Your change management process helps you refine, and define within context, why a change is or is not practical or necessary.

A Guide to the Project Management Body of Knowledge (PMBOK Guide) – Fifth Edition’s coverage project change management is worth mentioning because it’s not as intuitive as you might think. The “PMBOK Guide” includes excellent starter guidelines in the form of a process called ‘Control Scope’ in the Project Scope Management section. However, the change management process on projects needs to be handled in a more integrated way, and that is reflected in the text. “PMBOK Guide” users should also refer to the Perform Integrated Change Control process as it sets out clearly how everything links together in the larger landscape.

But bear in mind that the change management process you’ll actually use on projects needs to be integrated, easy to follow and practical.

Leading Your Team Through the Change Process
The project team is critical to the success of any project, so it helps to have them actively engaged when managing changes to the process.

Here are 5 ways that you can help your team quickly come to terms with the project change management process:

1. Be open about changes. Let your team know that change on projects is expected.

2. Be open about the process. The change management process discussed here doesn’t come naturally to everyone. Most team members won’t know what is expected of them until they’ve been advised. Set up a briefing to go through the process with them, and let each know what his or her role in its execution.

3. Make it easy. Project change is often, at best, controlled chaos. The steps you take to successfully navigate it define your mettle as a project manager. Your team can find changes unsettling — especially big ones or ones reversing decisions long thought to be settled and hurdles considered long cleared. The schedule is wrong, the budget may be different, the requirements are certainly different.

Your team looks to you for guidance and stabilization. Make the process as easy as possible for them.

4. Be there to help. A new way of working takes time to successfully integrate. If you have previously managed project change in an informal way (or not at all) then change to a formal process might take a while to become “the way we do things around here”. Let the team know that you are there to help them if they need to run something past you.

5. Don’t be afraid to say no. Not all changes are sensible proposals. Let your team know that if they feel strongly about a change not being the right thing for the project at this time that you will stand by them in that conversation with the change requestor.

Failing to manage change effectively is chief among the ways a project can be completely derailed, so watch out. Armed with the right information and processes, project changes can be dealt with in a controlled, smart and beneficial way for all involved.

Project managers have a variety of tools to develop a project schedule – from the relatively simple process of action planning for small projects, to use of Gantt Charts and Network Analysis for large projects . Here, we outline the key tools you will need for schedule development.

Schedule Inputs
You need several types of inputs to create a project schedule:

Personal and project calendars – Understanding working days, shifts, and resource availability is critical to completing a project schedule.
Description of project scope – From this, you can determine key start and end dates, major assumptions behind the plan, and key constraints and restrictions. You can also include stakeholder expectations, which will often determine project milestones.
Project risks – You need to understand these to make sure there’s enough extra time to deal with identified risks – and with unidentified risks (risks are identified with thorough Risk Analysis).
Lists of activities and resource requirements – Again, it’s important to determine if there are other constraints to consider when developing the schedule. Understanding the resource capabilities and experience you have available – as well as company holidays and staff vacations – will affect the schedule.

Scheduling Tools
Here are some tools and techniques for combining these inputs to develop the schedule:

Schedule Network Analysis – This is a graphic representation of the project’s activities, the time it takes to complete them, and the sequence in which they must be done. Project management software is typically used to create these analyses – Gantt charts and PERT Charts are common formats.
Critical Path Analysis – This is the process of looking at all of the activities that must be completed, and calculating the “best line” – or critical path – to take so that you’ll complete the project in the minimum amount of time. The method calculates the earliest and latest possible start and finish times for project activities, and it estimates the dependencies among them to create a schedule of critical activities and dates. Schedule Compression – This tool helps shorten the total duration of a project by decreasing the time allotted for certain activities. It’s done so that you can meet time constraints, and still keep the original scope of the project. You can use two methods here:
Crashing – This is where you assign more resources to an activity, thus decreasing the time it takes to complete it. This is based on the assumption that the time you save will offset the added resource costs.
Fast-Tracking – This involves rearranging activities to allow more parallel work. This means that things you would normally do one after another are now done at the same time. However, do bear in mind that this approach increases the risk that you’ll miss things, or fail to address changes.
Use of Project Stages:
One of the biggest reasons that projects over-run is that the “final” polishing and error-correction takes very much longer than anticipated. In this way, projects can seem to be “80% complete” for 80% of the time! A good way of avoiding this is to schedule projects in distinct stages, where final quality, finished components are delivered at the end of each stage. This way, quality problems can be identified early on, and rectified before they seriously threaten the project schedule.

Once you have outlined the basic schedule, you need to review it to make sure that the timing for each activity is aligned with the necessary resources. Here are tools commonly used to do this:

“What if” scenario analysis – This method compares and measures the effects of different scenarios on a project. You use simulations to determine the effects of various adverse, or harmful, assumptions – such as resources not being available on time, or delays in other areas of the project. Resource leveling – Here, you rearrange the sequence of activities to address the possibility of unavailable resources, and to make sure that excessive demand is not put on resources at any point in time. If resources are available only in limited quantities, then you change the timing of activities so that the most critical activities have enough resources.
Critical chain method – This also addresses resource availability. You plan activities using their latest possible start and finish dates. This adds extra time between activities, which you can then use to manage work disruptions.
Risk multipliers – Risk is inevitable, so you need to prepare for its impact. Adding extra time to high-risk activities is one strategy. Another is to add a time multiplier to certain tasks or certain resources to offset overly optimistic time estimation.
After the initial schedule has been reviewed, and adjustments made, it’s a good idea to have other members of the team review it as well. Include people who will be doing the work – their insights and assumptions are likely to be particularly accurate and relevant.

Key Points
Scheduling aims to predict the future, and it has to consider many uncertainties and assumptions. As a result, many people believe it’s more of an art than a science.

But whether you’re planning a team retreat, or leading a multimillion-dollar IT project, the schedule is a critical part of your efforts. It identifies and organizes project tasks into a sequence of events that create the project management plan.

A variety of inputs and tools are used in the scheduling process, all of which are designed to help you understand your resources, your constraints, and your risks. The end result is a plan that links events in the best way to complete the project efficiently.

We project managers often have a bad rep. Mention you’re a project manager and all too often, people share their unenlightened thoughts on what we do; “Oh, you’re one of those ones who boss everyone else around on a project.” While that’s true, anyone who’s ever managed projects knows there is far more to project management than being a tin pot dictator who barks out orders to the team and then returns to their desk for a cup of tea and a slice of cake.

In fact, being good at telling others what to do, or managing is not even in our list of skills for a project manager. Leading others however, now that’s a different story, one which is core to the success of any project manager, and we’ll will get to that shortly.

As project managers, we’re responsible for managing work through the application of knowledge, skills, tools, and techniques to project activities to meet the project requirements. This PMI definition of project management succinctly communicates the idea that our jobs as project managers demand that we possess varied competencies, one of which is skills. Yes, we must be knowledgeable; yes, we must have the right tools; but critically, we must know how to apply the right techniques to our projects.

Knowing project management theory – but without the skills to apply what we know is useless. Similarly, having the right tools and techniques – but without the skill to put them to good use is meaningless. So in order to become really great project managers, we need to hone our project management skills where theory, experience and knowledge of proper application come together in one happy family!

7 Project Management Skills To Master
We’ve trimmed our project management skills list to just seven areas that we think it’s important to master to be an effective project manager – leadership, communication, time management, risk management, planning, negotiation, and subject matter expertise. Leadership
If we’ve learned anything from years of leading projects, it’s that great leadership is an essential skill to being a good project manager. Our leadership role means we lead and manage teams; setting the vision, motivating the team, serving them, coaching them and inspiring others.

As project managers, we lead from both a strategic and operational perspective – we communicate the vision and get team (and organizational) buy-in, we resolve conflict, set goals, and evaluate performance and make sure team members have the tools, money, space etc. that they need to get things done.

But being a leader isn’t just about creating a feel-good vibe for our teams – we have to enforce process and keep everyone on the team in line too. And while it’s important to get everyone’s buy-in, we know that we have the final call about what our team works on next, as well as the final responsibility for whether the project fails or succeeds. As Jane Callahan admonishes, “Even if the entire team is up-to-speed, remember that you, the project manager, are still in the lead. That means doing whatever it takes to get the project done, even if it’s outside of your assigned duties.” Ouch.iStock-547533236

Every project needs a leader who supports the process, the team and client. They are the team’s No.1 cheerleader and chief encourager, but at the same time, not afraid to call out the team when they drop the ball; they bring balance to the project and team. Leading them well means to serve them by taking responsibility for how you as a project manager are going to make your team’s life better today. Be the person that moves mountains for them. Be the one that greases the wheels. Be the one to move all the barriers that could get in their way.

The key project management leadership skill to master in leadership is making sure you’re leading, rather than just managing. That means providing a vision and a roadmap for success and serving and empowering your team to get there.

Communication
One of the essential skills for project management is the ability to communicate well – understanding and being understood. Great communication is the crux of any relationship and so the effectiveness of a project manager’s communication has an impact not only on the project team but the client and stakeholders too.

‘I wish my project manager would stop giving me so many project updates.’ – said no client, ever. The more touchpoints you have with your client, the more solid the relationship will be, and the more likely the project will be a success. Good communication gets you continually realigned, and if you’re doing it frequently enough you’ll ensure you are successful as you’ll never deviate far from where the project needs to be to be a success.

We’ve discussed previously the importance of ‘keep communicating’; communication isn’t effective unless the person you’re communicating to understands what you’re trying to tell them. Frequent and effective communication will ensure that everyone is on the same page and help to avoid uncomfortable conversations and in future.

For our clients, communication and interpersonal skills are important for successful project stakeholder management so that people know what’s going on, that they’re not surprised. That means we need to take very seriously, our responsibility to convey vision, ideas, goals, and issues, as well as produce clear status reports and project presentations.

From the client’s perspective, communication of project details in writing and a periodic status report is absolutely essential as it will help to reinforce the message and build rapport. We have also found status meetings and reports with our teams to be invaluable, as it helps us keep track of next steps, action items, project risks, budgets and process.Read other writings of VSuvo blog.

And for our teams, communication is critical. We’ve written before about ‘Why our teams suck at doing what they’re told (and what to do about it)‘ – in that article we propose that people don’t do what we want them to do because we haven’t been clear on what they need to do, why they need to do it, how they need to do it, and when they need to do it by. Clear communication and proper briefing is fundamentally about being understood. It’s a dialogue, not a one-way, garbled message.

Effective communication is just as important in relation to project team dynamics. Human Resource adviser, Fred Holloway’s observation that “You can tie back almost every employee issue –attendance, morale, performance, and productivity – to communication,” applies just as much to project management as it does to HR, since a core part of the project manager’s role is communicating with the project team.

However, effective communication doesn’t just happen. It starts by putting in the time and effort required to get to know your team well, and devising an appropriate communication plan that connects with the different personality types. For us, this has meant having to adapt our communications strategy from project to project, for the simple reason that we may have different team members for each project and a particular communication system or structure may not always work for every everyone.

The key project management communication skill to master is the ability to listen, to be clear and ensure you’re understood. When information flows with the right messaging, at the right time, to the right person, through the right channel, almost any hurdle can be overcome.

Project scheduling is a core project management skill, but one that surprisingly, many managers do not pay much attention to, says Elizabeth Harrin of Project Management Perspectives. But really, what is a project manager without a plan? Our ability to organize tasks in the right order, to hit the right outcome at the right time is a major part of our jobs as project manager, isn’t it? It is absolutely critical that as project managers, we give scheduling the serious attention it deserves, and along with it, monitoring progress as the project moves forward and making tweaks to ensure that everything stays on track.

Proper planning means everything from meta to micro. There’s the large scale obvious planning we need to get right to create great meeting plans, statements of work, estimates, timelines, resource plans and briefs, to the more mundane – planning out your day, who you’re going to talk to first, and how you are going to make time to keep your status documents up to date. Planning is all about finding ways to do all that you need to do as efficiently as possible.

As a project manager, you are the person ultimately responsible for keeping the project on track, especially when the pressure’s on.

To be a successful project manager, you need to be able to balance deadlines, a budget, and the quality of work. This can be very stressful even for the simplest of projects, and this is where organizational skills come into play. Lack of organization is detrimental to any project, but there are many ways to ensure you achieve what you set out to do.

Here are ten tips to help you get organized right from the start.

1. Set expectations early
From the beginning, you should let your team or employees know what your expectations for the project are. These should include the quality of work you expect, who is responsible for which tasks, and how your team should communicate with each other. The sooner you explain to your team members what’s expected of them, the easier it will be to ensure everyone is working towards a common goal and will eradicate any confusion and assumptions from the outset.To know more about VSuvo, Please click here.

2. Define scope

As a project manager, the first step in the project planning process is defining its scope. To do this effectively, you need to understand the project’s:

Deliverables: What are the expected outputs and outcomes?
Costs: Is there a set budget?
Timeframe: How long do you have to complete the project?
Available resources: What physical, human and financial resources do you have at your disposal?
Stakeholders: Who is involved in the project? Who are the influencers, decision makers, and recipients?
3. Follow a template

When managing a project, there is no need to reinvent the wheel. If this is your first project, source document templates that you can use as a solid starting point. It will make your job much easier, and it means you will have a set of workable templates for future reference. It is also a good idea to have a log or diary of your work and to keep detailed notes of how you handled certain problems. 4. Review progress against a project plan
A project plan is essentially the roadmap for your project and should contain detailed information about the project’s approved scope, cost, and schedule. To review your progress, ask these questions:

Are tasks being completed effectively?
Are the original deadlines still realistic compared to how fast work is progressing? If not, are there tasks that should have more focus put on them?
Do you still have the right resources necessary to complete the project?
It is important to review progress regularly using updates and feedback from your team. Make this a priority during team meetings so that you’re able to address issues as they arise and adjust the plan if required.

There is no better way to make sure something gets done on time than setting achievable timeframes against specific project tasks. A MIT study showed that students will actually work more efficiently when a large piece of work is broken up into smaller tasks with set milestones. You need to make sure that whoever you assign each task to has the skill set and capacity to complete it on time. Setting unrealistic time limits may place undue stress on project resources, resulting in poor quality of work and team member burnout.

6. Meet frequently
As a project manager, it is critical to meet with your team on a regular basis to touch base and communicate project updates, including successes and issues.

A study of over 500,000 meetings found that people are most welcoming of a meeting on Tuesdays at 2:30pm. If you are working in a virtual project team, find a time that works best for the majority of team members. It can be a challenge working across multiple time zones, but to ensure that the same people aren’t subjected to the middle of the night conference call, rotate meeting times.

7. Develop an effective filing system
Managing a project can mean a mountain of paperwork, with several documents created and amended. This can become a nightmare to keep track of and you can waste precious time searching for the latest version of a document.

A proper filing system with clearly defined document naming conventions will ensure a consistent approach to project artifact storage. Check first whether there are set naming conventions used in your organization. If not, there are best practice examples you can follow. Just make sure you are consistent in any approach you take.

8. Efficiently delegate tasks
Being able to delegate tasks is one of the most important skills you can have as a project manager. There is an art to effective delegation, but once you have mastered it, you will take the pressure off yourself and give your team members a sense of responsibility and achievement. Instead of giving each person a large chunk of work to be completed, break everything into smaller tasks.

Don’t be vague when giving directions and make sure each team member knows exactly what the are doing and when it needs to be finished by. 9. Anticipate issues
We all hope that issues don’t arise, particularly when there are strict timelines to adhere to.

Developing and keeping risk and issues registers up to date along with addressing issues as soon as possible will help in preventing your project plan from going awry.
